Culture Code™
Orientation

Welcome to
Culture Code™

Over the next several sessions, you are going to go deep into what it means to lead with authentic authority. Not by pretending, posturing, or performing. By getting crystal clear on who you are, what you stand for, and how you want to be experienced in your work and in the world.

What this program is built to do
This program is built to help you do a few things: clarify your leadership voice, communicate with more intention and confidence, and create a brand presence that feels true to you and powerful to others. You will be doing the work. This is not a sit-back-and-watch experience. It is built to be interactive, reflective, and actionable.

Here is what I ask of you. Show up whether you are coming in clear or uncertain, bring your full self. Participate the more you engage, the more you gain. Be open this is a space where growth and vulnerability go hand in hand. And trust that you are here for a reason.

What brought you here, and what do you want to be different on the other side?

There are no wrong answers here. Write what is true for you — messy, incomplete, in progress. That is exactly what this is designed for.

Your
Identity Passport™

Your Identity Passport™ is the foundation this program builds on. Everything you do inside Culture Code™ starts from the clarity you already have about who you are.

If you have not yet completed IdentityFlow™, that is your first step. Your Identity Passport™ gives us a foundation to build from. Without it, we are starting from scratch instead of starting from truth.

Yes, I have completed IdentityFlow™ and have my Identity Passport™

I am ready to bring my four pillars into this program: Vision, Intentions, Voice, and Resilience.

I have not completed IdentityFlow™ yet

I need to do that first before continuing.

Orientation Step 3 of 6

Authentic
Authority™

Before we dive into the work, I want to introduce a framework that anchors everything. On this page, you will find the model I created to help you understand what authentic authority actually means.

Look at the two axes. The vertical axis reflects coherence the energy you are creating. At the top: positive, renewing energy that fuels growth and momentum. At the bottom: negative, depleting energy that drains you and limits progress. The horizontal axis reflects clarity. To the right: a clear long-term vision. To the left: uncertainty or misalignment.

Your Turn

Select the quadrant that most accurately reflects where you are right now as a leader. Be honest. This is your starting point, not your permanent address.

Cultivate Coherence
Lack Direction
Cultivate Coherence
Embody Incoherence
Mission Driven
Lack Direction
Charismatic Drifter
Strong presence or passion, but direction or impact may feel scattered or unclear.
Culture Code™
Alignment of personal energy and mission creates clear, trusted influence.
Controlling Reactor
Uncertainty triggers a tendency toward over-control or reactionary leadership.
Rigid Idealist
Clear mission exists, but emotional inflexibility limits connection and collaboration.
Mission Driven
Embody Incoherence
What authentic authority actually means
Authentic authority is about aligning your internal clarity with your external presence and understanding the impact that you create. It is where self-awareness, emotional regulation, clear communication, and consistent action come together to create true influence. Not forced influence.

What is it about where you are right now that placed you there?

Orientation Step 4 of 6

The S.H.I.N.E.
Framework™

This framework is built to help you not only activate your leadership brand, but sustain it through the choices, actions, and mindset you bring to everyday leadership moments.

S
Shift to What's Possible
Every day, you face choices. You can dwell on a negative "What If" or pivot toward a positive "What's Possible." This decision shapes your mindset and lifestyle, fostering a path of possibility and growth.
H
Harmonize the Heart
True coherence emerges when the heart and emotions align. HeartMath® techniques cultivate this harmony, building trust, resilience, and alignment for well-being and the collective spirit of your team.
I
Imagine More
As people age, the use of vivid imagination diminishes, yet imagination is the spark for innovation and change. The Imagination Method™ is a catalyst for both individual and organizational breakthroughs.
N
Nurture Authenticity
Authenticity is crucial for clarity and connection. Using Culture Code™ supports simplified decision-making, enhanced communication, and strengthened relationships.
E
Evaluate Effectively
Growth is a continuous journey, best navigated through regular reflection and refinement. By revisiting the S.H.I.N.E. steps, you uncover areas for improvement, ensuring sustained growth and enhanced outcomes.
Why this matters for your leadership
Real leadership, the kind that resonates, is not about what you do once. It is about how you show up consistently in ways that are true to who you are and where you are going. You will see these elements woven throughout everything we do together.

Meet
AJAI

Throughout this program, you will receive reflections, feedback, and guidance from AJai. Here is what that means and how it works.

AJAI

AJai is an AI-powered reflection tool built on AJ Sarcione's methodology, frameworks, and program content. Every response you receive from AJai is generated by AI trained on this material.

AJai responses are not direct communications from AJ Sarcione personally. For direct engagement with AJ, the Check-In Session is available at the end of Phase 3.

AJai appears throughout the program to reflect your inputs back to you, distill your thinking into clearer language, check alignment across what you are building, and offer perspective grounded in the Culture Code™ methodology. Every AJai response is marked with this badge.

AJAI
How AJai works with you
This program is powered by AJ Sarcione's thinking, frameworks, and everything he has learned working with leaders over the years. AJai brings that to every step of your experience. AJai reads everything you write across the full program and responds to the whole person. What you build here is yours. AJai is the mirror that helps you see it clearly.
Orientation Step 5 of 6

The Imagination
Method™

How often do you use your imagination each day? Not daydreaming — active imagination. Visualizing outcomes, inventing solutions, seeing what doesn't exist yet.

Your name and brand promise appear on the cover. This is the first thing you and everyone you share this with will see.
North Star

"I want to lead with more intention and less reactivity. I want to walk into a room and know exactly what I stand for, so that when things get hard — and they always get hard — I am not improvising my values under pressure. I want to be someone my team can read clearly, even when I cannot say everything out loud."

Your North Star is the anchor for everything. Written in your words, before the program shapes anything.
Vision as a Feeling
The Picture
"I am in a meeting where someone is presenting work I had nothing to do with. It is good. Really good. And everyone in the room knows that the reason it is good is because of the environment I created, not because I directed any of it. I am sitting back, and I am proud of something I cannot personally take credit for."
The Feeling
"Quietly necessary. Like the scaffolding that nobody photographs but nothing stands without."
AJAI
What you described is not a moment of arrival. It is a posture you are already practicing. Scaffolding that nobody photographs is still the thing the building stands on. That image is going to do a lot of work in this program.
Vision as a Feeling. Not a goal. Not a milestone. The specific emotional texture of what success looks like for you.

Leadership Manifesto

I lead with curiosity and intention. I am the person who asks the question everyone else is thinking and says the thing everyone else is tiptoeing around. Not to be provocative. Because I believe the truth is what actually moves things forward.

I have spent years learning that clarity is not a gift. It is a practice. It requires you to slow down when everyone else wants to move fast, to name the problem before you solve it, and to stay in the room when the conversation gets uncomfortable. That is where I live. In the uncomfortable honest moment right before things get better.

The leaders I trust most are the ones who do not perform confidence. They have done the work to know what they actually believe. That is what I am doing here. Not becoming someone new. Becoming more precisely myself. And trusting that specificity is what makes a leader worth following.

I am a Clarity Architect. I build the conditions for others to move forward with confidence, and I do it by being exactly, unmistakably myself.

Your Leadership Manifesto. Written by AJai from everything you put in. 280 to 320 words. The statement that makes people stop and say that is exactly who I thought you were.
Activation Roadmap
First 30 Days
Use brand promise language in at least two leadership conversations this month
Share the manifesto with one trusted colleague and ask what lands
Next 90 Days
Build a team ritual around feedback that makes recognition a rhythm not an event
Identify two relationships that need more investment and create a cadence
Ongoing
Weekly intention-setting tied directly to the brand promise
Quarterly review of the pyramid to ensure delivery matches identity
Your Activation Roadmap. 30 days. 90 days. Ongoing. The plan that turns the pyramid from a document into a practice.

Every word in that guide came from what Marcus wrote. Your guide will come from what you write. No one else will produce anything like it because no one else has your answers.

Phase 1 Clarity

What's
Possible

Let this be a space to speak from growth, not limitation. You do not need to know how. Simply name what you feel is waiting for you.
How to approach this

This program is not meant to be done in one sitting. Work through one phase at a time, then pause. Let it settle before moving to the next. Each phase builds on what came before it — the quality of what you produce gets better the more space you give it.

In this phase, you will build the emotional and values foundation that everything else grows from. You will explore your inner energy patterns, clarify your vision as a feeling rather than a picture, and begin defining the qualities that set you apart as a leader.

You can save your work and return at any point. Your progress is preserved.

This program incorporates HeartMath® tools and techniques, including Quick Coherence® and the Inner Weather Report™, licensed content from the HeartMath Institute. AJ Sarcione is a certified HeartMath® trainer. HeartMath® is a registered trademark of Quantum Intech, Inc.

Phase 1 Clarity  |  Step 1 of 7

Inner Weather
Check-in

As a leader, your most powerful communication tool is not your voice. It is your energy. Before we go anywhere, take a clear look at where you are right now.

Select the inner weather state that most accurately reflects how you are showing up today.

☀️
Sunny
High energy, renewing. I am clear and engaged.
🌤
Calm
Low energy, renewing. I am settled and grounded.
🌥
Cloudy
Low energy, depleting. I am scattered or uncertain.
Stormy
High energy, depleting. I am activated, stressed, or overwhelmed.
Phase 1 Clarity  |  Step 2 of 7

Energy
Patterns

Identify the situations that drain you and the situations that renew you. This is not about complaining or celebrating. It is about pattern recognition.

Energy-Draining Situations

For each situation below, name the feeling it creates and what you currently do to handle it.

Situation 1
Situation 2
Situation 3

Energy-Renewing Situations

Now the other side. What situations and interactions recharge you?

Situation 1
Situation 2
Phase 1 Clarity  |  Step 3 of 7

Vision as a
Feeling

Your vision is not only about what you achieve. It is about how it feels when you get there. Let your emotions guide what success truly looks like for you.

Here is why this matters. A picture limits you to what you can already see. A feeling opens every door including the ones you never knew to look for. The feeling is what makes you ready for what arrives.

Take a moment to imagine what success in this next chapter looks like for you. Describe the scene.

Focus on the feeling once you have arrived. Not the achievement the emotion behind it.

Phase 1 Clarity  |  Step 4 of 7

Your
Value

These qualities become part of your Brand Pyramid and your manifesto. Choose what is most true, not what sounds most impressive. Aim for at least four per level.

The lists below are a starting point, not a ceiling. If the word that describes you most accurately is not here, add it. The program builds from what you actually are, not from the closest approximation.

Select up to 4 per level. A quality selected in one level cannot be selected in another.

The qualities most central to your leadership identity. These define how you show up at your best.

Qualities that support and reinforce your primary ones. Present and important, but not the core.

Qualities worth recognizing that round out who you are as a leader. Present but less defining.

Phase 1 Clarity  |  Step 5 of 7

Rate
Yourself

Below are 14 characteristics. For each one, rate yourself using this scale: 1 I do this well and often. 2 I sometimes do this. 3 I have opportunity to develop further here.

Phase 1 Clarity  |  Step 6 of 7

The
Future You

Five questions. Answer them from where you want to go, not where you currently are. Write from the future version of yourself looking back.

What do you want to accomplish as a leader, personally or professionally, over the next year?

In one year, what three adjectives would you want people in your field, company, or community to use when describing you?

How do you want those you lead, influence, or collaborate with to describe your leadership style?

If your company, clients, or collaborators had to choose one word to describe the role you play in their success, what would you want it to be? Enter the word — then write a sentence or two on why that word. What does it mean for you to own it?

One year from now, what do you want to be most known for in your work or business?

Phase 1 Complete

When you continue, your Emotional Baseline and Vision Summary will be assembled from everything you have entered in this phase. You will read it, refine it, and approve it before it locks into your Culture Code.

Phase 2 Influence

Leading with
Intention

True influence is not about control or persuasion. It is about resonance. When you lead from a grounded internal state, people feel it. When your energy, emotions, and intentions are in alignment, your presence becomes magnetic. Not performative.

In this phase, you will deepen your Emotional Intelligence, understand the energetic dynamics at play in leadership moments, and identify the unique MOJOfactor™ qualities that define how you influence others at your best.

As a leader, you are always sending signals. Whether you realize it or not.

Phase 2 Influence  |  Step 1 of 6

Four Domains
of EQ

Emotional Intelligence is what turns energy into intentional leadership. It allows you to connect with yourself and others in a way that creates trust, deepens collaboration, and strengthens influence without force.

Self-Awareness
The ability to recognize your emotional state in the moment. Knowing how you feel, and how that state affects your thoughts and actions, is the foundation of emotional clarity.
Self-Management
The ability to regulate your emotions, impulses, and energy. This does not mean suppressing emotions. It means navigating them in a way that aligns with your values and goals.
Social Awareness
The ability to sense and understand what others are feeling. Empathy, perspective-taking, and presence all live here, helping you tune into what is unspoken but felt.
Relationship Management
The ability to use awareness of your own emotions and those of others to manage interactions skillfully. This is where emotional intelligence becomes leadership in action.

What about this domain feels most relevant to your growth right now?

Name one specific moment, habit, or opportunity where you can lean into this domain.

Look back at what you wrote in Phase 1 — your vision, your values, the qualities you named as most true about how you lead. Where does developing this EQ domain connect directly to the leader you described wanting to become?

Phase 2 Influence  |  Step 2 of 6

Your
MOJOfactor™

Your MOJOfactor™ is the leadership quality that makes you shine when you are intentional with it. It is the specific way you show up at your best.

Yes, I have completed MOJOfactor™

Load my results into the program.

I have not completed MOJOfactor™ yet

I need to do that first before continuing.

Phase 2 Influence  |  Step 3 of 6

Your
Kryptonite

Your MOJOfactor™ makes you shine. But only when you are aware of what can dim it. Being aware of these will help you be intentional about avoiding them.

For each of your selected MOJOfactor™ qualities, review the corresponding kryptonite below. Select the description that most accurately reflects your tendency.

Your selected factors will appear here

Complete MOJOfactor™ selection in the previous step to see your kryptonites.

Phase 2 Influence  |  Step 4 of 6

Intentional
Influence

For each of your MOJOfactor™ qualities, name one intention and one action. This is where awareness becomes practice.

MOJOfactor™
Factor 1

What do you intend to do with this quality in your leadership right now?

What is the specific, concrete action you will take?

MOJOfactor™
Factor 2
MOJOfactor™
Factor 3
Phase 2 Influence  |  Step 5 of 6

Relational
Energetics

The energy you carry into a room affects everyone in it before you say a word. Understanding who energizes you and who drains you is part of leading with intention. Knowing this will help you learn how to prepare yourself to create a more coherent experience.

Who in your work and life consistently renews your energy, and what is it about them that does that?

Who consistently depletes your energy, and what is the pattern?

Phase 2 Complete

Your Influence Profile Summary will be assembled from your MOJOfactor™ selections, kryptonites, and Intention and Action pairs. You will review and approve it before it locks into your Culture Code.

Phase 3 Brand in Action

The Brand
Pyramid

Phases 1 and 2 were about knowing yourself. Phase 3 is about naming it. Everything you have written becomes the raw material for this. You are not starting from scratch. You are translating what is already true into something others can understand and feel.

Here is the structure you are about to build. Each layer is explained below.

Phase 3 Brand in Action  |  Step 1 of 9

Characteristics &
Way of Working

Go back to the values and qualities you named in Phase 1. Go back to what you wrote about your energy, your vision, who you are at your best. Those are your source material here. Not your job title. Not what sounds impressive. What is actually true about how you lead and how you work.

What qualities define how you show up as a leader? Draw from your values work and your Phase 1 writing. Use the words that feel most like you, not the most polished version of you. These are what your influence is built on.

How do you actually operate? What is distinctive about your approach, your method, your instinct? This is not about what you produce. It is about how you move through work, through people, through problems.

Phase 3 Brand in Action  |  Step 2 of 9

Defined By &
Showing Up

One flowing story. Choose what fits or write your own. Either is equally valid. The more honest you are, the more what comes next will sound like you.
I'm a leader who
leads with questions before answers
uses data to create clarity for others
sees what something could become before others can
bridges strategy and the people doing the work
builds trust before asking for anything
and the thing people feel when I'm in the room is
steadiness
that they have been heard
momentum
safety to say the hard thing
clarity
. When something is blocked I
move toward the tension not around it
slow down and name what is happening
lean into the people around me
get curious before I get directive
look for the human thing underneath
because
that is where the real work always is
people need to feel steady before they move
together we find a better answer
the obstacle is usually a signal worth reading
presence in hard moments is the proof
. I build things that
outlast the moment and run without me
give people a framework they keep using
develop the people inside them
create conditions that transfer
close the gap between what organizations say and do
. What others don't see coming is that I
trust what I see in a person before the evidence
can move between the strategic and the human
use data as a tool for people not a substitute
will name the thing everyone else is stepping around
find the connection between what business needs and what people want
. When it gets hard I
ground myself and the team in what is true
move toward the person not the problem
get quieter and more deliberate
anchor to gratitude over judgment
lean on what I know about the people in the room
rather than
react to the pressure
protect the outcome at the expense of people
go it alone
perform confidence I do not have
skip the conversation and go straight to the solution
. The thing I am always building toward is
people who no longer need me the way they did
an organization that knows who it is and acts like it
a team that runs the meeting without me at the center
a body of work that holds up when I have stepped back
leaders who grow the people below them
. What I want people to say about working with me is
that they always knew where their contribution landed
that I saw them before they saw themselves
that I made the hard thing feel possible
that I showed up the same whether anyone was watching
that they trusted me before they had a reason to
. What I notice in a room that others don't is
what someone is capable of before the data says so
the gap between what people say and what they mean
who is carrying something that has not been named
where the real decision is actually being made
the connection people are treating as a transaction
.

Describe one leadership moment that best shows how you operate. A real situation. What was happening and what did you do. The more specific the better. This is what turns good category names into unforgettable ones.

Your story so far
Fill in the blanks above and your story will appear here.
Phase 3 Brand in Action  |  Step 3 of 9

Benefit
Statement

The Benefit Statement is the mechanism. It sits below your Brand Promise and explains how your identity creates value. It is a brand idea, not a job description.

Think about what your presence actually does for the people around you. Not your outputs. The thing they would say you bring to a room. The change that happens because you are in it. Activating Alignment Through Positive Influence is a brand idea. It names a mechanism. Write yours out fully first. AJai will read everything you have built and offer two versions. One that sharpens what you wrote, one that goes further.

Write it out fully. Do not try to make it short yet. What is the specific thing you do that creates real value for the people around you? What shifts because you are there?

Phase 3 Brand in Action  |  Step 4 of 9

Built On &
Comes From

These qualities feed directly into the Characteristics layer of your pyramid. They are the foundation your influence stands on and the way of being it comes from.

Go back to the values work you did in Phase 1. The qualities you selected there are your source material here. If you see words below that match what you already named, select them. If the most accurate words are not here, add them. These lists are a starting point, not a ceiling.
Not sure what to write? Ask AJai to explain style="margin-bottom:12px;">

The values and internal qualities your influence stands on. What you are made of.

How you show up in motion. The qualities others experience when you are operating at your best.

Phase 3 Brand in Action  |  Step 5 of 9

Your
Manifesto

Your manifesto is not a performance. It is a declaration. AJai is going to write it from everything you have already built in this program. Your vision, your values, your MOJOfactor™, how you lead, what you stand for. It is all there. Read what comes back. The words are built from yours.

If there is something you want AJai to know before writing, something that did not come up in the program or a specific idea you want woven in, you can add it below. This is optional. AJai will write a strong manifesto with or without it.

Phase 3 Brand in Action  |  Step 6 of 9

Your Brand
Promise

The Brand Promise is the apex of your pyramid. It is an identity claim, not a job title. Two to five words that name who you are before describing what you do. AJai is going to read everything you have built and offer three options. You choose the one that feels most like you, or combine what you find across them.

If you already have a phrase in mind, add it below. This is optional. AJai will generate strong options with or without it.
